•A noble-metal-free bifunctional oxygen electrocatalyst of spinel-type NiCo2O4 with hierarchical porous networks is prepared.•Self-reconstruction of NiOOH-NiCo2O4 interfacial layer with high activity and 3D networks during OER is demonstrated.•Tailoring charge and mass transport in self-reconstructed NiCo2O4 ensures synergistic improvement in Zn-air batteries.
