•Spent mushroom substrate (SMS) was hydrothermally carbonized.•The HHV, fuel ratio, and energy densification of hydrochars were upgraded.•The combustion kinetics and thermodynamic of SMS and hydrochars were tested.•The average activation energy was lowest for the SMS-180.•The SMS-180 showed the best overall combustion behavior.
